I hope you had a great weekend! We went to the local theatre, Everyman, to watch Ghost Stories, and it was a lot scarier than I expected! Highly recommend it if you can catch it anywhere.
This week on the Profit First Podcast, I introduced the Entrepreneur Freedom System—a 10-step blueprint for building a business that runs without you. This is based on my book, How to Build a Business That Runs Without You, where I reverse-engineered my own 10-year journey to create freedom in my business.

The 10 Steps to Entrepreneurial Freedom
The system is structured like a pyramid with four key stages:
Stage 1: Building the Foundation (Steps 1-4)
1️⃣ Vision – If you don’t know where you’re going, how will you ever get there? A clear vision is 10x more likely to make success happen. 2️⃣ Numbers Plan – A simple yet essential step. What’s coming in, what’s going out, and what profit do you expect? 3️⃣ Values – Your business already has values, whether you’ve written them down or not. Defining them keeps your team aligned. 4️⃣ Team Structure – One of the biggest mistakes is hiring only when busy. Instead, plan ahead with a structure that supports your long-term goals.
Stage 2: Building the Business (Steps 5-7)
5️⃣ Scorecard – If you were away for a month, what 5-7 key metrics would tell you your business was on track? 6️⃣ Marketing System – Marketing is about consistency, not just branding. Focus on activities that consistently bring in leads and sales. 7️⃣ Finance & Profitability – Profit First plays a key role here. You need to measure financial performance, pricing, and profitability to stay in control.
Stage 3: Removing Yourself as the Bottleneck (Steps 8-9)
8️⃣ Hire an Operations Manager – You need someone (or a system) to manage day-to-day operations so you can focus on high-value activities. 9️⃣ Transform Your Role – Instead of being stuck in delivery, shape your role around what you love doing. This could be leadership, strategy, or even stepping back entirely.
Stage 4: Business & Life Freedom (Step 10)
🔟 Freedom – The ultimate goal. Whether it’s taking extended time off, working on passion projects, or just having the choice of how you spend your time, this is what business ownership should be about.
